What actually moves the price

System type

A full heat pump conversion costs 2–4× a furnace swap, but heats and cools.

Home size

Tonnage scales with conditioned square footage; bigger homes need bigger equipment.

Ductwork

No existing ducts? Adding them is a $3,000–$7,000 project of its own, or go ductless.

Efficiency tier

High-SEER equipment costs more upfront and earns some back monthly and via rebates.

HVAC questions, answered

How much does HVAC replacement cost in 2026?

A combined central AC and furnace replacement typically runs $8,500 to $16,000 installed. Heat pumps run $8,000 to $17,000, ductless systems $3,500 to $10,000 depending on zones, and single-side swaps (just AC or just furnace) $4,000 to $11,500.

Heat pump or furnace + AC?

Heat pumps heat and cool with one system and are markedly cheaper to run in mild and moderate climates; many states and utilities add rebates. In very cold regions, cold-climate heat pumps work but a dual-fuel setup with a furnace backup is common.

When should I replace instead of repair?

Past 15 years, repeated repairs rarely pay off: efficiency has dropped, refrigerant types may be obsolete, and a failure usually follows. Under 10 years with a single fault, repair first.

What if my home has no ductwork?

You have two paths: add ducts ($3,000–$7,000 on top of the system) or go ductless with mini-splits, which need no ducts and zone each room. Our estimate prices both honestly based on your answer.

Are there rebates for new HVAC systems?

Often, especially for heat pumps: many states and utilities offer hundreds to thousands of dollars for qualifying high-efficiency systems. Your matched installer will apply what's available locally.
